Boeing Built TWO Prototypes. One Supersonic. One VTOL. Lockheed's Did BOTH. Game Over.

Boeing made a fatal strategic error in the JSF competition: they built two separate prototypes. The X-32A demonstrated supersonic flight capabilities. The X-32B demonstrated vertical takeoff and landing—using the same vectored-thrust approach as the Harrier jump jet it was meant to replace. But crucially, neither prototype could do both. Lockheed Martin's X-35, by contrast, demonstrated a single aircraft that could transition seamlessly between supersonic flight and vertical landing in the same test flight. Boeing's inability to combine both capabilities into a single airframe during the demonstration phase exposed a fundamental design weakness. The JSF requirement wasn't two separate planes—it was one plane that did everything.
