OKR Process: How to Fix Your OKR Mess

The OKR process is a wonderful tool, but how do you avoid the mess when deploying it organization-wide? Typical problems include: it’s too tactical, too operational, too disconnected, and too unstructured. The point of your OKR process is to create an aligned organization that has structure and purpose.
Your OKR process should have a set of strategic and measurable goals. The mess often begins with a lack of company-wide OKRs. Your team and individual OKRs need to be connected to your company-wide OKRs as these represent the annual goals you are seeking to achieve.
First, connect your OKRs to what you want to get done this year, and then ensure your goal for this year aligns with where you want to go in the long term. If building a house is your long-term goal, does your OKR process (individual, team, and company-wide OKRs) contribute to this goal? This example might include building the framework, installing the plumbing and electricity, painting, etc.
Next, analyze your SWOT. The components that make up your SWOT are the raw materials to help build out the right OKRs. Consider performing a SWOT analysis for each strategic goal your organization has. This helps give your team structure on achieving their set goals that contribute to the bigger picture.
Finally, minimize the layers that are causing this unstructured OKR mess in the first place. Try creating company-wide annual objectives and key results (OKRs), and have teams and individuals establish key results that align with these objectives. Establishing an OKR process like this ensures an overall or shared objective (O) and group KRs (Key Results).
