Pricing AI Builds (or Measuring Internal ROI)
Same scoping framework, different math. Building for a client? The question is what to charge. Building for your own business? The question is what the build returns. This lesson does both.
Three ways to price as a consultant. Project-based — a fixed price for v1; the floor is your time plus tools plus margin, the ceiling is what the multiplier is worth to the client (most operators undercharge here). Value-based — a share of the multiplier, like "fee up front plus a percentage of year-one savings"; aligned incentives, defensible. Retainer — ongoing build and iterate, best after v1 has proven the model, the path to operator-as-vendor.
Three ways to measure ROI inside a business. Time saved times hourly cost — the simplest math (hours a week, times cost, times 52). Customers added times lifetime value — for customer-facing builds (capture a baseline first). Revenue-uplift attribution — the hardest and most powerful, done honestly with a cohort comparison or a hold-out. The shared rule across both tracks: track the multiplier, and don't ship without it. Without measurement you can't earn v2, justify the next build, or stand behind an ROI claim. Measurement is the asset, not the chore. For consultants, the career arc runs project-based, then value-based, then retainers with your highest-trust clients.
