QNAP NAS won't mount RAID 6 volume after restarts, with a hidden failing drive

Michael runs a Sydney corporate operation with critical business data sitting on a 4-bay QNAP NAS holding four Seagate Barracuda ST8000DM004 8TB drives in RAID 6. His QNAP first reported the RAID set as healthy but couldn't mount its volume. After repeated restart and remount attempts the unit stopped booting entirely. Bench testing on Atola Insight Forensic showed three drives healthy and one with unusual SMART readings, but no formal SMART failure flag. WinHex opened the three healthy drives but couldn't open the fourth. UFS Explorer detected the RAID 6 array but couldn't open the file system, even with its specialist support for QNAP's advanced NAS virtualisation. After a 10-minute timeout the diagnosis was clear: the suspect drive was holding the entire array hostage even though SMART said it was fine.

The fix was a sector-level clone of the failing drive on a DeepSpar Disk Imager onto a healthy donor. Eight hours later the clone hit 100 percent. The clone was swapped into the recovery workstation in place of the original suspect drive, UFS Explorer rebuilt the RAID 6 cleanly, and every file opened immediately. The data was copied to a new 20TB Seagate USB drive Michael supplied, with a file list and video preview prepared for his approval before Australia Post Express overnight return shipping. Total turnaround: 24 hours.
