How do you execute a massive database migration without breaking production?

Earlier this year, a regional retail giant came to GTEMAS with a critical infrastructure problem. Their e-commerce platform was processing up to 200,000 orders a day, but their legacy Oracle database was draining capital. Licensing costs were up 34%, and hardware refreshes were overdue.

They needed to migrate to AWS Aurora PostgreSQL, but they had a hard constraint: zero downtime allowed during their peak season.

Migrating 11 years of business logic from Oracle to PostgreSQL is never a simple "lift-and-shift." Here is how the GTEMAS engineering team executed it:

🔹 Dual-Write & Shadow Reads: We didn't rely on a single cutover event. We built a validation service using AWS DMS to replicate changes in near real-time.
🔹 Continuous Validation: While the live app wrote to Oracle, our shadow service replayed every action on Aurora, validating 50,000 records an hour to catch schema errors before they reached production.
🔹 Surgical Cutover: After 14 weeks of shadow validation and zero discrepancies, we executed the cutover over a single weekend. Total application downtime: exactly 8 minutes.

The Results? We eliminated $1.2M in annual Oracle licensing and hardware costs. After aggressive performance tuning by our team, their slowest queries (p99) were running 31% faster on Aurora.
